The Mindset Shift That Changes Everything
If you’re anything like me, you didn’t start your firm thinking, “I can’t wait to be a boss!” Most of us started out as amazing bookkeepers and accountants, and at some point, we realized—oh crap, now I have to lead.
That was me in my first firm. I loved the work, but I was drowning. I had no systems, no clear leadership skills, and I felt like my business owned me instead of the other way around. It wasn’t until I completely shifted my mindset that everything changed.
Being a leader means stepping into the role of CEO, not just “the best bookkeeper on the team.” It means trusting your team, making tough decisions, and letting go of the things that keep you stuck in the weeds.
Your Offers Matter More Than You Think
Here’s something that doesn’t get talked about enough: your firm’s offers directly impact your ability to lead. If you’re overloaded with low-paying, time-sucking clients, there’s no way you’ll ever be able to step into leadership.
I had to learn this the hard way. In my first firm, I took on anything and everything. I priced based on what I thought clients would pay, not what my expertise was actually worth. And you know what happened? I burned out—fast.
Once I restructured my offers to align with my actual goals (and raised my prices accordingly), I was finally able to hire, delegate, and focus on growing the business.
Key takeaway: If you’re stuck doing low-value work for low-paying clients, leadership will always feel out of reach. Take a hard look at your offers and ask yourself—are they setting me up for scale?
You Can’t Scale Without Systems
Let me be blunt: if your firm isn’t systematized, it’s not scalable.
Systems aren’t just about fancy software like Notion, Asana, or QuickBooks. They’re about having repeatable, clear processes that allow you to remove yourself from the daily grind. Without them, your team will constantly need you, and you’ll never be able to fully step away.
When I implemented clear workflows, automation, and documented processes, everything changed. My team could function without me micromanaging, and I finally had the mental space to focus on bigger-picture strategy.

Leading a Team is About Trust, Not Micromanagement
You can’t be a leader if you don’t have a team you trust. And if you’ve struggled with hiring, onboarding, or keeping great employees, it’s likely a systems issue, a leadership issue, or a people issue.
I won’t sugarcoat it…hiring is hard. I’ve had my fair share of mis-hires. But what I learned is that clear expectations, KPIs, and structured onboarding make ALL the difference.
When we bring someone onto our team now, they get a 30-60-90 day plan outlining exactly what success looks like. We track key performance indicators (KPIs) so we have black-and-white data on how they’re doing. And most importantly? We create a culture of empowerment, not micromanagement.
Key takeaway: If you’re constantly frustrated with your team, ask yourself—have I given them the tools, clarity, and autonomy they need to succeed?
The Ultimate Goal: Becoming Truly Removable
At the end of the day, leadership isn’t about doing, it’s about guiding. The ultimate goal is to build a firm that doesn’t need you in the day-to-day so that you can step into a true CEO role.
And let me be clear, this doesn’t mean you have to quit doing what you love. If you love client work, great! But you should have the choice to step away if you want to.

If there’s one thing I’ve learned, it’s that leadership isn’t a skill you master overnight. It’s something you grow into, and it’s something you’ll continuously evolve in as your business scales.
But here’s the hard truth…if you don’t actively step into leadership, your business will always control you.
So I want to leave you with this question: What’s one thing you can do TODAY to start stepping into your role as a true leader? Maybe it’s finally hiring that first team member. Maybe it’s documenting a process you’ve been meaning to hand off. Maybe it’s raising your prices so you can actually afford to build a team.
